SLK,
Keep the bottom vents open 100% until after your coals/fire is established, then adjust vents to cool down your heat if desired.
Make sure you are putting your coals on the charcoal grate and not directly to the bottom of the kettle. The charcoal grate allows the charcoal to breathe.
Also, maybe keep the lid/dome off until your coals are going, then put lid on with top vent open 100% throughout your cook... only close it along with the bottom vents when you want to kill your fire.
Also, also if you aren't using a charcoal chimney to start your coals then get one and use it. Get a chimney going, dump into your kettle then add any additional coals needed on top of the lit ones so they'll catch.
