My guess would be anytime you can touch the outside of your firebox, you haven't got enough heat.

You want to deliver a couple of hundred degrees of hot air downstream of the box, so you have to be over a couple of hundred at the box and that means you can't touch it.

Get a remote themometer. Don't be afraid to open your box and see what's going on. You want to figure out how to use this cooker. By the end of summer maybe you can set it up and go, but until then observe, adjust and learn.
