What are you cooking on? If it is a smoker/cooker (no grill), then a couple of things for you to consider
1) You need more meat! I would cook at least 2 butts, along with the chickens
2) Get your butts rubbed down the day before the party and let em sit for a couple hours covered in the fridge
3) I would start cooking the night before (again, it depends on your cooker...does it need constant attention, like a stick burner, or can it go for hours unattended like a stumps, WSM, etc?)
4) You need higher temps to cook the chicks at then the butt
If you are cooking with charcoal, I would use hickory chunks for both meats...mesquite is too heavy imo. The butts will take about 12-15 hours if cooking around 230-240 degrees. If you start the night before, they can be done the next day, say around noon, and you can wrap them tightly in foil (double wrap), and put them in a preheated cooler - they will stay in there for several hours before you pull them. Then, you can plenty of time to cook your chicks - I cook mine in halves and I cook them around 275-300 degrees and it takes about 90-110 minutes or so like this. Good luck!
