12 lbs is an awfully big butt? Assuming you are cooking 12 lbs you
should get about 5-6 lbs of pulled pork. 20-24- 1/4 lb servings.
2 chickens give 16 pieces. I would opt for two 7-8 lb butts and
3 chickens (24 pieces). Better to have a little extra than to run out.
Cooking time will depend on the cooking temps. I would allow 10-12 hours on the butts assuming 250 degree cooking temp. If you're foiling, they could finish quicker.
You can hold them in a cooler in foil if they finish early. Chickens about 2.5 -3 hours. js
