What kind of smoker was it? Also, what temp were you actually cooking it at? Reason I ask (depending on what smoker you have) is if you are going off a temp guage on the smoker, you are likely 50-70 degrees off of your desired 225-250 range. (I smoke all my meats about 245-255 degrees). With Butts, you can even cook them hotter...around 275 or so with no ill effects. A butt should be taken up to around 195-200 and then let rest a couple hours before pulling it. ALso, you might want to try and rub the butt with mustard before applying your rub...helps form a nice bark.
