Ouch, Couple things come to mind, temps were too low, and you must have been cooking over the flame.
You didn't say what cooker you were using, but a water pan could help with the mosture issue.
There is a lot of support for using charcoal in smoking on this site, and with the WSM smoker.
I use an ECB $30.00 and a Afterburner $45.00 with a water pan inside, and turn out butts in about 8 hrs at 200º internal.
Hope you can get it figured out and will have all the neighbors over to celebrate.
